Case study · Studio study
Document in, structured work out — with a human still on the loop.
Studio study with a working title. Not a named-client claim.
Overview
Lumen Ops is a studio study of an intake pipeline: documents and mail become structured records, drafts, and CRM updates. Models extract and propose. Operators accept, edit, or reject. Nothing high-impact writes itself in the dark.
The challenge
Ops teams drown in PDFs, forwards, and 'can you just put this in the system'. Naive automation dumps JSON into the CRM and calls it done. The actual problem is trust: the record has to be right, and someone has to be able to see why the model said so.
Objectives
Extract fields with a schema and validation
Show source spans next to each proposed value
Write to CRM only after policy or review
Keep a trace for every run
Strategy
Treat the model as a clerk with a highlighter, not a manager with a stamp. Retrieval and extraction are separate from side effects. A review queue is the product, not a concession.
Discovery
We sat with the existing folder structure and the unofficial naming conventions. The fields that mattered were fewer than the fields people asked for. We cut the schema until a human could audit a run in under a minute.
UX
A run is a timeline: source → extraction → validation → decision → write. The review UI is a split: document on one side, fields on the other, disagreements in maroon. Keyboard-first for volume.
Design
Control-room density. Mono labels, cream body, maroon for 'needs you'. No playful empty states — this is a shift tool.
Engineering
Ingestion workers, object storage for originals, Postgres for runs and field values, LLM behind a typed adapter, CRM writes through an idempotent client. Evaluations run in CI when prompts change.
Architecture
Ingest
Mail, upload, webhook.
